Our engineering org made burnout visible. We tracked on-call load, incident frequency, and voluntary time off. Then we funded the boring work (tests, docs, and refactors) that makes the next quarter calmer.

Sustainable pace is not the absence of urgency. It is the presence of slack so people can think clearly when it matters most.
